The client, a global QSR giant, was struggling with a fragmented and outdated supply chain infrastructure. Operations were split across three separate legacy systems, leading to significant inefficiencies, data silos, and a lack of real-time visibility. This disjointed approach hampered their ability to accurately forecast demand, manage inventory effectively, and respond to market changes, resulting in costly overstocking, stockouts, and operational delays. The core challenge was to untangle this complexity and build a cohesive system that could support their massive scale and future growth.

My Role & The Approach: From Discovery to Delivery

As the Senior Program Manager at SourceFuse, I was tasked with leading this high-stakes digital transformation. My role encompassed the full product lifecycle, from initial discovery and strategic planning to overseeing the cross-functional delivery of the final platform.

Our approach was rooted in deep discovery and a collaborative, phased implementation:

  1. Stakeholder Immersion: I initiated the project by embedding with key stakeholders across the client's supply chain, logistics, and restaurant operations teams. Through dozens of interviews and workshops, we mapped out existing workflows, identified critical pain points, and defined the core requirements for a unified system.
  2. Strategic Scoping & MVP Definition: We translated our research into a comprehensive product requirements document (PRD) and a strategic roadmap. I worked closely with technical architects to design a scalable, multi-tenant solution and defined a lean MVP focused on delivering maximum initial value.
  3. AI-Powered Prediction: A key innovation was the integration of an AI/ML model for predictive ordering. I collaborated with data scientists to develop a model that analyzed historical sales data, seasonality, and promotional events to forecast inventory needs with unprecedented accuracy.
  4. Agile Program Management: I orchestrated the efforts of a 20+ person team of engineers, designers, and QA analysts across multiple locations. By implementing agile ceremonies and maintaining a clear line of communication, we ensured all stakeholders were aligned and could proactively address risks and dependencies.
